    Project Manager / AMOA for an ERP deployment in factories

    Appointed by L'Oréal Group's Information Systems Department, I served as the primary point of contact, leading the project scoping for the finance function redesign (primarily supply chain) in an international context.

    L'Oréal's objective was to deploy a new ERP dedicated to DG (demi-grands, organized like factories for scaled design and testing), replacing the two existing tools:

    - PEGASE (used in Europe, USA, Brazil)
    - ZEAL (used in China, India, Japan, and South Africa)

    My responsibilities included:

    - Project leadership / Client support / Roadmap and KPIs
    - Scoping and establishing a schedule within a relatively tight timeframe
    - Mapping all finance to supply chain business processes for all DGs in preparation for S4 Hana deployment (FI modules) and anticipating process harmonization for the MM module deployment
    - Monitoring and coordinating activities across all subsidiaries, maximizing parallelization due to time constraints
    - Prioritizing tasks to focus on key processes and avoid impacting day-to-day business
    - Writing end-to-end business process procedures, broken down into batches
    - Challenging business units to understand differences in processes across entities
    - Collaborating with the Power Builder team for requested evolutions while awaiting the final solution
    - Harmonizing and optimizing internal processes for the S4 Hana transition and deployment
    - Creating subsidiaries for Japan and China for the production of alcohol-based cosmetics, which have specific storage management requirements
    - Studying potential targets and integration with various business tools present in DGs (e.g., weighing management with high-precision Mettler Toledo scales)
    - Leading all Steering Committee meetings and reporting to the Group

    Results Achieved:

    - Gaining buy-in from L'Oréal employees for this project, which initially lacked support upon my arrival, highlighting the importance of building trust.
    - Understanding complex processes and drafting functional specifications within 95 days, working with individuals initially resistant to the project in a highly unstable environment.
    - Operating in an environment with a complex supply chain due to varying regulatory constraints across countries, especially concerning flammable products.
    - Engaging entities that had been neglected and unsupported for a long time.
    - Demonstrating active listening, identification of needs, and proactivity in evolving the current Pegase system to facilitate users' day-to-day operations.
    - Harmonizing processes and defining the best practice across two diverging systems (Pegase based on Power Builder and Zeal based on MS Access).

    Adevinta is a Norwegian company specializing in online classifieds, spun off from Schibsted in 2019. Ebay, in partnership with LeBoncoin and under the Adevinta parent company, decided to rebrand and launch a series of projects to be proactive in the market and expand its European presence.

    Appointed by Adevinta Group's Financial Department, I led the Onestream project for the implementation of an EPM tool (in close collaboration with the Management Control Department). The main objective was to establish a harmonized process for KPIs and, concurrently, to scope a project for the implementation of a Group ERP. This process harmonization work will facilitate the deployment of SAP S4 Hana. My responsibilities included:

    - Prior to the project, selecting project contributors (including Heads of Group Process / key users).
    - Establishing project governance.
    - Project leadership / Client support.
    - Scoping.
    - Process mapping and blueprinting.
    - Writing Group functional specifications.
    - In-depth analysis for a complete redesign of the finance function.
    - Welcoming the integrator's team and presenting existing processes and the overall project.
    - Project kickoff with detailed steps and schedule.
    - Ensuring compliance with IFRS 9 standards with the internal team.

    Results Achieved:

    - Convincing the French partner of Adevinta Group's expectations to drive the project forward.
    - Convincing users of the true added value of their contribution to this ambitious Group project, which had experienced exponential growth, and engaging them for the launch.

    - Successful completion of a mission involving an unfamiliar tool (Evolan Capital Market).
    - 50% of processes harmonized within the financial instrument management tool.
