The mission consists of supporting CAL&F in sustainably optimizing its development system and profitability:

- Identify and address levers to optimize its operational efficiency and industrialize its development

- Reallocate the resulting room for maneuver to strengthen its resources (staff, expenses, IT investments in particular) on new or higher value-added activities.

The work was carried out in several phases, which consisted of:

i) scoping and defining the ambition for gains to be sought, through comparative market benchmark analyses on the operational performance of CAL&F's functions (sales, operations, support functions, IT, projects)

ii) operationally refining the scope, by describing the macro levers to be activated to achieve the gain ambition. This work led to the identification of 5 major lever families: external expenses, process optimization, IT expenses, commercial efficiency, geographical footprint

iii) seeking savings levers: this phase consisted of identifying concrete optimization avenues, quantifying them, and housing them (e.g., process simplification/automation, organization rationalization, renegotiation of service provider contracts, project frugality...)

iv) preparing the implementation phase by analyzing the prerequisites and operational methods for the execution phase

v) steering the implementation by executing the implementation plan for the previously defined projects.

My role was to steer the work related to these phases for the back office, legal, and litigation scope, annual budget (FTE + expenses): €25M / year

The Order to Cash (O2C) process is a series of commercial and operational steps that describe the complete journey of a customer order, from its creation to the final payment for goods or services provided. The study consists of diagnosing the O2C process to optimize it based on Lean methods.

Objective: conduct a diagnosis of the Order to Cash processes and define a roadmap to gain efficiency

Generix wishes to expand its offering by providing a solution for automating the processing of supplier invoices (AP automation). Although the company does not have specialized skills in this area, it aims, through my intervention, to benefit from expertise regarding management rules and accounting and analytical allocations for invoices, as well as attractive features likely to attract prospects.
