    By January 1, 2018, SGSS must comply with all European directives regarding the governance of financial instruments (MiFID2).
    For this very large project (average of 750 man-hours per month in 2017), the project management wishes to relieve the transverse project managers of their activities by calling upon a PMO. It is in this context that I joined this project.

    Mission
    My main activities consist of:
    • Retrieving tracking information from team leaders: budgets, forecasts, consumed.
    • Following up with and challenging stakeholders on their team management (CapEx).
    • Preparing and submitting project dashboards.
    • Escalating alerts and risks related to planning, forecasts, and budgets.

    In parallel, I am implementing several automated processes to speed up report production and simplify test case tracking:
    • Creation of a complete process for automated data retrieval and processing for the project:
    o Staff Plan (monthly forecast and budget by team and resource)
    o Application (consolidation by application team)
    o Financial (consolidation of financial data)
    This automated process reduces manual processing time from 2 days to 2 hours.
    • Writing comprehensive operating procedures to launch these processes without my presence.
    • Implementing macros for tracking test case files (CSV file aggregation, results consolidation, etc.).

    Harmonie Mutuelle wishes to implement Generalized Third-Party Payment (TPG) for general practitioners and specialists who wish to offer it to their patients by January 1, 2017.
    In this context, in addition to relations with the business and external service providers, I am responsible for tracking the schedule, deliverables, expectations, and anomalies of this project, which involves over 2000 man-hours.

    - Prepare and implement the necessary management tools for planning and tracking.

    Covea's DGTSI wishes to establish a common Project Portfolio Repository for its three brands: MAAF in Niort, MMA in Le Mans and Chartres, and GMF in Levallois and Saran. To initiate project planning, a "Task Force" team is formed with the goal of making this repository available to all Covea stakeholders (Pilots, Project Managers, Managers) within 3 months. The following 3 months are used to support the 2500 stakeholders in using this new version of the repository and guide them in the operational planning of their projects.

    Mission divided into 2 parts
    November - January
    - Organize the Task Force (TF) and select PMO resources.
    - Prepare the operating procedures necessary for the smooth running of TF activities.
    - Operationally manage the 3 teams (3 local managers and 10 PMOs) distributed across the brands' sites: Niort for MAAF, Levallois/Saran for GMF, and Le Mans/Chartres for MMA.
    - Organize and lead daily and weekly team meetings.
    - Track project progress.

    February - April
    - Prepare team actions to validate, complete, and correct the 10,000 lines of the Covea DGTSI budget preparation Excel file to integrate them into the Augéo project repository according to their specificities.
    - Supervise TF teams in supporting, training, and assisting Pilots/Project Managers/Managers in verifying their projects, adjusting activities and tasks, adding additional resources, and validating all information necessary for activity report entry.
    - Set up and monitor incident reports, correction requests, enhancements, or support requests under JIRA.
