    🎯 Context & Objectives

    For Doctors Without Borders Geneva, I supported a digital transformation initiative aimed at ensuring reliable access to operational data, strengthening data governance, and developing self-service uses to support decision-making.

    🔍 My Role & Actions

    I contributed to the adoption diagnosis and the definition of the change management strategy around the project:

    - Analysis of adoption barriers and change risks;
    - Stakeholder and key role mapping;
    - Formalization of a progressive phased deployment strategy;
    - Definition of support levers: communication, training, support, ambassadors, and adoption monitoring;
    - Production of framing deliverables to support decision-making and prepare for scaling.

    The project was in a sensitive context: low adoption of the previous tool, lack of trust in data, manual processes, siloed operations, and high workload due to several concurrent projects. The challenge was therefore as much organizational and human as it was technical.

    Co-construct the identity of a new department with employees to strengthen internal cohesion, clarify positioning, and unite around a common vision.

    Phase 1 – Diagnosis & Field Listening:

    Conducted employee and management interviews across both sites to gather expectations, sentiments, and challenges.
    Qualitative analysis of perceptions by site and by profession, identification of priority expectations.

    Phase 2 – Analysis:

    Cross-functional synthesis of learnings, identification of convergences and divergences.
    Internal benchmarking of other transformation departments within the group to inspire the approach.

    Phase 3 – Finalization Workshop:

    Facilitated a bi-site workshop on vision, mission, values, and positioning.
    Convergence session to cross-reference contributions and collectively validate the initiatives to launch for building the identity.

    Phase 4 – Synthesis & Delivery:

    Formalization of a plan to build a co-constructed identity framework with the teams: shared vision, embodied values, communication elements for internal communications.
