In 2020, as part of a project to consolidate teams from different entities and strengthen its security against cyberattacks, Océalis was tasked with bringing its assets into compliance.As an external CTO, I supported the Océalis team in its integration, with the primary objective of securing the entity's assets and data.The main actions included:
- Migrating all on-premise assets to a 100% Azure Cloud architecture.
- Conducting security audits and implementing monitoring tools (Ping Castle, Tenable, Qualys).
- Auditing the entity's sensitive data and securing it (Data Management, GDPR).
- Defining a remediation plan and addressing critical points in a task force.
- Integrating and deploying a Zero Trust policy (Palo Alto – GlobalProtect).
- Integrating the group's identity management processes by implementing SailPoint IAM.
At this stage, the mission enabled Océalis to migrate and secure all services in Azure Cloud, achieve the necessary security level to integrate assets within the group's security perimeter, and raise employee awareness and skills regarding security issues. - AXAProject DirectorDecember 2020 - December 2021 (1 year)Fontenay-sous-Bois, FranceAXA Banque is evolving its strategic directions to face the economic and regulatory context, and to align with the strategic ambitions of the AXA group and AXA France. One of the axes of the transformation project is the redesign of the bank's operational model. AXA Banque and ARKEA Banking Services are forming a partnership to outsource AXA Banque's IT activities and part of its back-office operations. In this context, the consumer credit IT chain is taken over by BNP PF.As project director, I was responsible for:
- Steering the transformation project of the new consumer credit chain across all workstreams and domains, aligning with all IT systems, processes, and change management (operational teams and distribution networks).
- Project governance with BNP PF, as well as coordination and monitoring at the group's strategic level.
- Business coordination, facilitation, and cross-functional monitoring in conjunction with stream leads and in alignment with other entities of the Arkea group, AXA France, and AXA Banque.
- Challenging the customer experience, simplification, and optimization of customer journeys.
The mission resulted in the successful transition to new systems within the group's imposed timeline, in strong synchronization with the IT evolutions of 5 third-party entities, while bringing significant improvements to customer journeys in terms of functionality and optimization. - BNP Paribas Personal FinanceProject Director within the BNP Transformation TeamOctober 2015 - October 2020 (5 years)Levallois-Perret, FranceBNP Paribas Personal Finance merged with LaSer Cofinoga in 2015 to strengthen its position as a European leader. The group then had to undertake a vast program to standardize its IT systems, aiming to simplify redundant software components and exit the IT system of the former shareholder, Galeries Lafayette. The operation had to be carried out under tight deadlines, in a particularly complex political context, and with financial stakes of several tens of millions of euros.As project director, I carried out:
- Scoping the needs of the 3 stakeholder entities to define a common organization and roadmap, covering audits and recommendations on the organization of project teams (Former shareholder / LaSer / BNP).
- Scoping the program (governance, planning, budget) and preparing strategic decisions, as well as steering governance bodies and decision-making.
In a second phase, I carried out:- Steering the implementation by taking charge, within the BNP Paribas Personal Finance transformation team, of the program for disentangling and rationalizing information systems.
The mission resulted in the formation and adjustment of the project team born from the merger and its organization, scoping the needs and identifying key points of disagreement, obtaining roadmap validation, negotiating and signing an implementation agreement by the CEOs of Personal Finance and Galeries Lafayette, and finalizing the program, leading to several tens of millions of euros in recurring gains.
