    Initial Situation
    The SAP SuccessFactors project (modules Employee Central, Recruiting and Onboarding) was in a critical state. A planned go-live had already been postponed, and core project structures such as role definitions, meeting culture, open topic tracking and risk management were missing. Collaboration was strained, transparency limited, and progress delayed. A fundamental reorganisation was required to stabilise the project and enable delivery.

    Tasks
    • Guiding the implementation of the first module, including gap analysis, restructuring collaboration with the SAP implementation partner, and designing and executing UAT for Employee Central.
    • Restructuring the overall project framework and establishing a sustainable organisation with clear roles, RACI and communication lines.
    • Creating a comprehensive project handbook as a central reference for all stakeholders.
    • Introducing JIRA as the central PM tool (Kanban boards, risk templates, decision proposals, solution documentation).
    • Implementing a consolidated timeline with dependencies and status tracking.
    • Structuring meeting formats, introducing open topic tracking and risk management.
    • Conducting a communication workshop to improve collaboration and team culture.

The programme involved multiple workstreams with high complexity, international stakeholders and significant visibility at executive level.

    • Setting up and managing central PMO functions with responsibility for project organisation, governance, stakeholder management and C-level communication.
