- Objectives: Kapia migration, quality assurance, business/IT coordination

- Definition of UAT strategy, test plan (>1,800 cases per program), staffing/management of a team of 15-25 people depending on project phases, defect rituals and committee, coordination between business and IT, COPROG reporting, cross-functional management of publishing (run, performance)

- Results: 95% test coverage; -40% blocking defects in cycle 3; -30% P1 publishing incidents in 6 months; +20% generation performance.

Consulting in organizational strategy and transformation project support.

▶️ Transitional management of the publishing team at Malakoff Humanis (2023): Securing the technical foundation, improving performance and roadmap monitoring, operational management of a team of 8 employees.

▶️ IT System Migration PMO (2020-2023) as part of the Health & Provident System convergence project:

Migration acceptance management, prioritization, reporting, direct management of 15 people, and coordination of business interventions during acceptance testing.

▶️ National Audiovisual Institute (2019-2020), contribution to the marketing transformation program:

- Development of the scoping document per tool: Analysis of risks and impacts considering the organization of Marketing teams and the different tools already deployed. Proposal of the technical and organizational deployment action plan

- Assistance in developing functional specifications: Preparation and facilitation of workshops with the business for requirements gathering (design thinking method)

▶️ Keolis (2019-2020), Improvement of customer and employee experience in transport networks

- Diagnosis of existing processes for the service relationship between customers and agents, to improve user experience

- Organization of interviews and facilitation of customer, agent, and mixed focus groups to identify areas for improvement in passenger journeys.

- Recommendations for key employee postures using the Prosci method

- Construction of the operational action plan and support for the deployment of postures (planning, training, monitoring, implementation of measurement KPIs)

- Results: Acquisition of new contracts, +12 pts CES, NPS Pilot +8 pts

▶️ Auchan Retail: Management of digital transformation missions within the Group's IT Department

- Development and facilitation of an international network of ambassadors in 14 countries to promote collaborative uses.

- Definition of the support strategy, community management, and deployment monitoring.

- Deployment of the Digital Workplace for 250,000 employees with Lumapps.

- Support for countries in creating their portal, training, and launch communication strategy.

- Redesign of the employee experience around the Digital Workplace

- Standardization of the employee journey from onboarding to departure on an international scale.
