Project: The EA Renovation project (P24-148) aims to deploy a renovated environment for Tese and CEA service offerings.

Context: As part of a URSSAF IT system overhaul program, assistance in reviewing the trajectory of the targeted pilot (new members, restricted functional scope), coexistence of Legacy IT / Renovated IT systems, as well as reinforced governance and agile organization.

Challenge: Securing the pilot's trajectory and preparing a credible roadmap to present to Senior Management.

Tasks:

• Participation in analysis, scoping, and deliverable production work.

• Support in diagnosing the project's current trajectory.

• Contribution to evaluating the relevance of the pilot scope.

• Participation in building and analyzing deployment scenarios.

• Production of decision support deliverables usable by project governance.

• Contribution to formalizing the roadmap and key milestones.

• Document analysis: project scoping, schedules, existing deliverables, governance.

• Contribution to workshops and interviews with stakeholders: Functional Analysis, Technical Analysis, IT Departments, product teams.

• Analysis of impacted business processes and IT constraints.

• Support in evaluating the pilot's deployability.

• Contribution to building deployment scenarios: advantages, risks, impacts.

• Formalization of summary materials and project deliverables: diagnostic notes, analysis matrices, restitution materials, roadmap elements (macro-planning, milestones, risks).

Management and coordination of application and regulatory projects (Integration, Migration, and Third-Party Maintenance):

Project governance & committees, Project organization, Project methodology and best practices, Team monitoring and coaching, Project portfolio monitoring, Implementation of steering tools.

Development of project scoping studies and business needs, Planning, Roadmap development, Scope definition, Budget definition, Resource allocation, Business plan, ROI definition, RACI definition, Constraint and resource identification, Risk matrix development and mitigation measures, Definition of success and performance indicators (KPIs, feedback collection, UX), Operational and service level monitoring (SLA), Contractual and quality of service monitoring, PQP development.

Supervision of implementation and development/configuration phases, Testing monitoring, Deployment coordination and cutover plan development, Go-live support.

Organization and facilitation of committees, meetings, and progress reviews with various stakeholders (business, technical, management...)

Development and facilitation of lessons learned (REX).

PMO: Coordination with internal functional and technical analysis teams, service providers, and software vendors, Contractual and legal monitoring, Decision and risk tracking, Task and action monitoring, and steering tool updates, Reporting...

Change management, Internal communication campaigns around projects, Sponsorship.

Within the framework of the functional analysis support provided by the Digital and Information Organization Department (DNI Organisation), particularly supporting the Deputy General Directorate of Human Resources and Social Relations:

• Program scoping.

• Establish program governance: sponsor, multidisciplinary project team, steering committees.

• Manage projects and maintenance from needs analysis to deployment - Ensure monitoring in terms of costs, deadlines, deliverables, and resources: develop a backward schedule, budget estimation, risk assessment...

• Coordinate project stakeholders.

• Facilitate various steering committees.

• Process business requirements.

Within the framework of the technical analysis support provided by the DNI Organisation, alongside internal and external software vendors for a tool meeting user needs:
