1) Optimization of a high-security access management process - Vinci

I supported Vinci's teams in redesigning their access management for a high-security site.

The process relied on several Excel files, leading to manual processing, error risks, and a lack of data confidence. These errors could result in financial penalties and significant time loss.

After analyzing the needs with the operational teams, I designed a centralized solution using Excel/VBA, incorporating historical data correction, automated processing, and consistency checks to ensure data reliability.

Results:

Saved 6 hours per week for the teams.

Elimination of fines related to data errors.

Single, reliable data source used by all employees.

Simplified and secured process.

2) Automation of late penalty calculation - Telecom Operator

I assisted a telecom operator in making the calculation of its contractual late penalties more reliable.

The process was performed manually on a large volume of data, making the results difficult to justify and exposing the company to calculation errors.

I developed a Python script to automate penalty calculation based on contractual data and actual deadlines, ensuring reliable and reproducible results.

Results:

Identified and secured €7.3 million in billable penalties.

Reliable calculations, easily defensible in negotiations.

Elimination of manual processing and reduced error risk.

Strategic co-management of the concession alongside the management. Contractual negotiation with national operators and infrastructure providers. Structuring of sales administration and finance processes to ensure financial flows reliability (payments, disputes, claims). Implementation of operational and financial steering indicators for management (Power BI and Excel). Facilitation of steering committees with institutional and industrial partners.

Responsible for the strategic relationship with a national operator (Free). Cross-functional management of internal teams (technical, IT, marketing, deployment). Contractual governance and facilitation of client steering committees. Budget monitoring, risk management, and operational arbitration. Deployment of performance steering dashboards.
