    The support focused on a strategic transition involving more than 900 operational IT employees (engineers, infrastructure and security specialists, technicians) evolving from an initial organization in "Technological Bases" to an agile model in "Technological Hubs."

    Historically organized in distinct technological silos (Z/Mainframe, Open, Digital Workplace, Networks, etc.), the organization had reached its limits in terms of reactivity and ability to respond effectively to the needs of internal clients. The transformation into technological hubs aimed to streamline exchanges, clarify operational roles and significantly improve the quality of service provided to users.

    My role notably included:
    - Supporting and training operational teams in the adoption of agile practices and new roles (Product Owners, Service Delivery Managers, Chief Product Officers).
    - Setting up a matrix model, promoting better inter-team coordination and increased responsiveness to client requests.
    - Change management, including facilitating workshops and creating adapted communication devices to ensure a smooth and positive transition on a large scale.

    Creation and implementation of a framework involving more than 200 people, aimed at an effective rapprochement between the “Group Infrastructure Platform” division and the “Technologies & Services” division of Crédit Agricole.

    The key points of the mission include:
    ● Framework Design: Active participation in the development of the framework
    Definition of optimal managerial and operational practices for AppOps teams.
    ● Establishment of Pilot Teams: Establishment and support of pilot teams as a model for subsequent phases.
    ● National Support: Deployment and adoption of the framework across 5 cities in France.
    ● Recruitment and Training of Agile Coaches: Selection, training and supervision of agile coaches in different cities.
    ● Implementation of Governance Instance: Monitoring of deployment evolution indicators via field feedback, online questionnaires and interviews.

    Challenges Encountered:
    ● Rapprochement and Transparency: The major challenge was to get closer and increase transparency with the Development & Service division to effectively balance their Agile models with our model.
