Guillaume Bourdon

I currently hold a management and support role within a Reinforced Educational Center, working with young people in situations of crisis and high vulnerability. This position keeps me close to the ground, in a demanding and constrained environment where institutional consistency and a robust educational framework are crucial.

My role involves participating in daily operations management, supporting educational teams in their practices, contributing to the resolution of complex situations, and ensuring the operational implementation of the center's project. I also participate in coordination meetings, situation analysis, and the structuring of internal tools, in line with the sector's regulatory and quality requirements.

This role, which I deliberately took on after management positions, allows me to have a clear and practical perspective on organizations, their strengths, weaknesses, and real room for maneuver. It informs a pragmatic approach to supporting structures: starting from reality, securing practices, clarifying roles, and making work frameworks effective for professionals.

Directed an ITEP Program (DITEP) in a context of transition to a program-based model initiated the previous year, with the primary mission of ensuring its operational consolidation and effective implementation on the ground. The scope included two distinct facilities to be harmonized within a common institutional framework.

Led the harmonization of professional practices and operational structuring to make the program truly effective: clarifying roles, articulating educational, therapeutic, and pedagogical components, and securing support pathways.

Supported the implementation of a 'file active' operating model, including adapting admission, monitoring, and multidisciplinary coordination methods, focusing on individual pathways and flexible responses to the needs of young people and their families.

Implemented an Occupational Quality and Risk Management initiative, designed as a lever for organizational stabilization and prevention of professional burnout in a context of transformation. Provided support to teams and middle management in adopting the new frameworks.

Contributed to the program's expansion into a new territory, strengthening partnerships and adapting the project to local realities.

This role involved strategic steering, change management, organizational structuring, and managing complex contexts, employing a progressive and pragmatic approach aimed at making transformations sustainable.

Managed a neighborhood cooperative operating within the Social and Solidarity Economy (SSE) sector, focusing on insertion through economic activity, social connection, and territorial development, within a dense and demanding partnership environment.

Oversaw the overall management of the facility in organizational, managerial, financial, and partnership aspects, with a central role in supporting associative governance (co-presidency). Managed and led multidisciplinary teams (permanent staff and participants in insertion programs), in a context requiring strong skills in regulation, social dialogue, and maintaining business continuity.

Led structuring and professionalization initiatives: clarifying roles and responsibilities, reorganizing services, improving internal processes, and supporting teams through organizational and managerial changes.

Responsible for financial and budget management (approximately €2.5 million budget), monitoring economic balance, and business development, with a constant focus on viability, rigor, and consistency with the associative project.

Developed and consolidated territorial partnerships (local authorities, housing providers, management companies, local actors), represented the organization institutionally, and contributed to local cooperation dynamics serving residents and supported populations.

This experience strengthened expertise in managing SSE organizations, supporting associative governance, and handling complex human and institutional contexts, while consolidating a pragmatic management approach attentive to on-the-ground realities.
