    > Complex project to relocate 4 data centers (spread across 2 sites 900 km apart) to a hybrid cloud infrastructure, over a period of 30 months during the Covid-19 pandemic (*).

    The project faced several challenges leading to repeated crises:
    • Successive changes in project managers on the client and provider side
    • 50% delay in the functional specifications phase, with an unfinished IT architecture
    • Restrictions on in-person staff mobility (*)
    • Initial budget of 2 million euros already depleted, with no new budget planned
    • Tight deadlines and required closure dates for the old data centers
    To address these difficulties, I implemented:
     Crisis governance on 3 axes: contract/specifications, project scenario review, resource management
     Significant contractual revisions (hosting clause, new addendums), with an audit of penalty application risks
    Despite these challenges, the project was ultimately delivered within the revised deadlines, with a budget overrun of 1 million euros (negotiated with the client). Objectives were met for both parties, without major service interruption or penalties
