Here I go. After a decade in consulting and project management at SNCF, I've formed a pretty clear idea of what makes a transformation succeed or fail. Over the course of projects, I've seen the same truth emerge repeatedly: nothing works sustainably if people are treated as a secondary factor. As soon as sponsorship is neglected or ground-level resistance is underestimated, the project loses steam. The numbers show it too: very few transformations last, often because adoption hasn't been properly addressed. My approach, therefore, is the opposite of the classic top-down model. I prefer to involve the ground level from the start, make processes visible, make decisions in workshops (prioritization, trade-offs, RACI), and establish feedback loops to measure what truly works. Projects supported by solid change management go much further – we see this systematically. My playground is the design and deployment of MES: scoping, functional architecture, backlog, ERP/WMS/Power BI integrations, process analysis and standardization (BPMN/VSM), deployment strategy (pilot, measurement, industrialization, training, ambassador network, support). To give you an idea of scale: I managed the development and deployment of an internal MES for SNCF, rolled out across 10 plants and used by approximately 7,000 employees.
