    IVM Concept faced a classic growth problem: the CEO was the bottleneck for the entire organization, distributing tasks daily. As a major project approached, this approach could no longer be sustained.

    I led a 3-month mission in two parts:

    Operational Part
    After a diagnosis (qualitative interviews + quantitative team survey), I produced an organizational blueprint with recommendations for restructuring the Digital Learning department, including drafting a job description for a project manager.
    I then recommended and deployed a complete tool stack:
    • Restructuring of Trello (boards, business labels, templates),
    • Migration from Dropbox to K-Drive with creation of a project hierarchy,
    • Integration of Clockify for time tracking.
    I also designed and delivered training to the team on these new tools and provided the materials.

    Coaching Part
    I coached Céline over 4 executive coaching sessions to work on her management style and ensure lasting changes: effective delegation, repositioning within team dynamics, and clarification of commercial priorities.

    Everything was delivered within the agreed timeframe.
