A "critical" mission to catch up 6 months of delay on the program, while ensuring RUN management for an IT system of over 80 employees.

● **PROGRAM GOVERNANCE**: I led the program's merger governance, aligning key IT stakeholders and securing the buy-in of 10 department heads (including Cybersecurity and Infrastructure), which ensured the technical and strategic coherence of the migrations.

**TRANSFORMATION AT SCALE**: I structured the product transition (inspired by SAFe/LeSS/Spotify) including: termination of 2 outsourced contracts, complete re-internalization of development, restaffing of critical talents (Developers, QA engineers, and Business Analysts), and formation of 5 product squads (12 to 15 people on average).
