I am supported by 2 POs and 2 UX designers and work with a back-office PO, 15 developers across 3 squads, and a data team.In this capacity, I have successfully implemented structural developments, streamlined relationships with key service providers, and am currently overseeing the application redesign in collaboration with 3 product owners, 2 lead developers, 2 UX designers, and the business departments.Rigorous roadmap management, implementation of the Agile methodology within squads, and implementation of project management and internal communication processes are key success factors.In detail:Redesign Scope:- Stakeholder identification and RACI- Deep dive into the 2023-2025 strategy and definition of priorities with the management committee.- Ensuring buy-in for the redesign across different teams and translating strategic decisions within each team.- Status assessment: technical, UX, learning, editorial charter.- Towards the MVP: studying different approaches.- Study of cross-functional topics and POC scoping.- Definition of the back-office MVP scope for learning and user journey: content architecture, story mapping, master wireframes, technical feasibility study, batch breakdown, writing functional and technical tasks, macro estimation.Development Management:- Challenges: qualifying and responding to critical B2B/B2C business needs without disrupting or burdening the redesign.- Tools: implementing a backlog per department and identifying a qualification/prioritization manager for each.
