Strategic mission within the IT4OT initiative and the overhaul of Group IT governance processes, with a key role in structuring the architecture repository, aligning tools (LeanIX, ServiceNow, Signavio), and maturing architecture practices.

- Implementation of the Enterprise Architecture framework at Group level, ensuring consistency of IT/OT representations in an international multi-site context.

- Definition of the target data model in LeanIX, adapted to industrial challenges and oriented towards business value.

- Design of the ServiceNow > LeanIX connector and management of the data quality improvement plan across several entities.

- Structuring of the application governance approach (owner, stewards, lifecycle, etc.) with a strong focus on business and plant involvement.

- Production of strategic visuals and KPIs (heatmaps, timelines, coverage) to support digital transformation and rationalization roadmaps.

Mission to structure the architecture governance framework of the Pernod Ricard group to harmonize practices between entities and strengthen control over the application portfolio.

As an Enterprise Architect, I managed the global architecture review process (GD2A – Global Design & Architecture Assessment), defined the reference meta-model, and prepared the deployment of LeanIX, the future tool for managing architectures and digital transformation.

Scoping and implementation of the review process: eligibility criteria, compliance grids, evaluation supports, and executive reporting. Facilitation of technical validation sessions and consolidation of decisions within a shared methodological framework.

Design of an enterprise architecture meta-model integrating business, application, technical, and data dimensions to ensure traceability and consistency of the IS. Drafting of the modeling guide and definition of standards for governance bodies.

Co-management of the LeanIX RFP: requirements definition, evaluation grid, participation in supplier presentations, and preparation of the onboarding plan (data models, roles, and responsibilities). This work helped anticipate and secure the future implementation of the tool at group level.

Launch of an urbanization initiative: initial mapping of business domains, identification of application redundancies, and development of a progressive rationalization roadmap. Contribution to the consistency of cloud and data initiatives within a unified governance framework.

Strategic mission to modernize the Fnac.com e-commerce IS as part of its migration to Microsoft Azure. As an Enterprise Architect and Deputy Project Manager, I was responsible for the overall scope, technical consistency, and alignment between business objectives and the digital transformation trajectory.

Management of the migration plan across all aspects: architecture, urbanization, security, and governance. Conducted a comprehensive analysis of the existing system (AS-IS), identified critical dependencies and technical bottlenecks. Defined the target architecture (TO-BE) oriented towards services and events, based on Azure API Management capabilities, to enhance the modularity and performance of the IS.

Designed a progressive decoupling plan for legacy applications and developed a risk and value matrix to prioritize migrations based on their business and technical impact. Implemented an architecture governance ensuring compliance with security standards, quality of deliverables, and consistency of technical choices between Cloud, Business, and Security teams.

Produced key deliverables: urbanization master plan, target application map, migration scenarios, architecture documents, and executive reporting to the Steering Committee. Coordinated internal and external stakeholders, facilitated decision-making workshops, and supported teams on Cloud design methodology and best practices.
