    Orion Program - CASDEN Gap
    BANKING AND INSURANCE
    December 2025 - Today (6 months)
    Paris, France
    This program was executed in a V-model, with a scoping phase, delivery, and finally business acceptance. The teams collaborating do so for a limited time and for a short period of less than 12 months.

    The Orion Casden Gap project (ORCAS) brings together about ten core teams and about ten supporting teams.
    After a 3-month initialization phase, the BPCE group wished to change RTE for more operational monitoring, focused on delivery, and the ability to simplify and facilitate communication between top management and the teams.

    Key results:
    • Unified delivery workflow, understood and implemented by the teams;
    • Trustworthy work tracking repository (JIRA);
    • Progress reporting dashboard by team and functional stream;
    • Review of the committee structure to facilitate synchronization, problem emergence, local remediation actions, and escalation within 5 days if the situation has not improved.
    My role consists of supporting the program and the teams through the following activities:

    • Taking over the ORCAS (Orion Casden) Train to orient it towards delivery and improve its governance.
    • Ensuring consistency in tools for visibility on progress.
    • Synchronizing teams to help them formalize their risks/issues, launch remediation actions, and escalate if necessary.
    • Preparing and facilitating PI Planning sessions of 6 weeks duration, with a core team of about ten teams and as many supporting teams.
    • Managing the challenges of a strategic V-model program, and the ambition to make it agile: decoupling workflows to ensure consistent fixed functional delivery and intermediate deliveries.
    • Facilitating dialogue between program management / BPCE management and the teams.
    • Standardizing team practices to facilitate dependency management.

    • Coordinate teams, ensure progress of work within the train, identify obstacles and report them to stakeholders, manage risks and continuous improvement efforts;
    • Ensure with stakeholders that the trade-offs made during the season maximize the generated value by prioritizing Minimum Viable Products (MVPs);
    • Facilitate dependency management within the train as well as with other programs of the IT Department (inter-trains);
    • Consolidate, monitor and share the train's progress & achievement of objectives;
    • Verify the consistency between the teams' production capacity and the need for value creation through OKRs;
    • Measure & analyze the train's efficiency to determine areas for improvement (Performance, technical quality, service continuity, productivity);
    • Foster team engagement and autonomy.

    - Support tech & product managers in formalizing the method.
